Walking time is the labour you're paying for but not selling. Here's how to find it and fix it.

Every yard owner watches wrench time. Almost nobody watches walking time.
A dismantler on the clock is either pulling a part or getting to the part. Only one of those two things puts inventory on the shelf. In a big open yard with rows that shifted three seasons ago, the second one quietly eats a real share of the day — and it never shows up on a line item anywhere.
The frustrating part is that walking time is almost entirely fixable. It isn't a people problem. Your crew isn't slow. They're being sent on bad routes with bad information, and they're doing exactly what you'd do in their position.
Measure it before you fix it
Don't take anyone's word for how bad it is, including mine. Spend a week measuring your own yard. Three ways to do it, none of which require software:
- Time a few pulls end to end. Start the clock when the dismantler picks up the order, stop it when the part hits the shelf or the counter. Then ask them how long they actually had hands on the vehicle. The gap is your travel and search time.
- Count the trips. For one full day, have one dismantler make a tick mark every time they walk back to the office, the shop, or the tool crib. Trips back for paperwork, a missing tool, a second order, or to ask a question all count. The number is usually higher than anyone guesses.
- Walk the route yourself. Take a printed pull list from a normal day and walk it in the exact order it's written. Not the smart order — the order the paper says. You'll feel the problem in your legs by the third stop.
Write down what you find. You'll want the before-numbers when you're trying to convince yourself the changes were worth it.
Where the time actually goes
The causes repeat from yard to yard:
- The unit isn't where the record says it is. Somebody moved it with the loader, crushed the neighbour, reorganized a row. The record never got updated. Your dismantler now walks the row looking for a colour and a body style.
- No location on the unit at all. Older inventory that came in before you tightened up your process, or units that got a row but never a spot.
- One-part-at-a-time dispatch. An order comes in, it goes straight to a dismantler, they walk out and come back. Three orders in an hour means three round trips, sometimes to units fifty feet apart.
- Pull lists ordered by order number. The list is sorted by whatever sequence the orders arrived in. That sequence has nothing to do with geography, so the route zigzags across the property.
- Wrong gate. The crew always enters through the main gate because that's where the office is, even when four of five stops are closer to the back gate.
- The first unit is picked over. They get there, the alternator is already gone, and now they're walking back to find out what the replacement unit is.
The fixes
Get locations right, and re-pin when units move
This is the foundation and there's no way around it. A location is only worth something if it's current. Make re-pinning part of the move itself — whoever moves the unit updates the location before they get off the machine, not at the end of the day when they've forgotten.
If you're starting from a mess, don't try to fix the whole yard at once. Fix the rows you pull from most. Your fastest-moving inventory earns the attention.
Batch the trips
Stop dispatching orders one at a time. Hold them briefly — a short window, whatever suits your volume — and send the dismantler out with several pulls at once. One trip out, several parts back. This single change usually does more than everything else combined.
Sort stops by geography, not by order number
Once you're batching, sort the list by where the units sit. Row by row, working one direction through the yard and back. The customer doesn't care which of their parts got pulled third. Your labour cost cares a lot.
Pick the right gate
Look at the batch before it goes out and choose the entry point closest to the cluster of stops. Sounds obvious. Almost nobody does it, because the routine is to leave from where the paperwork is.
Stage a cart or a truck
A dismantler carrying parts by hand makes extra trips by definition. A cart, a quad with a trailer, a flat-deck — whatever fits your terrain — turns four carries into one. It also means they can bring the right tools out with them instead of walking back for a puller.
Handle picked-over units before the walk, not during
When you build the batch, note a backup unit for anything likely to be gone. If the dismantler hits a dead end, they already know where to go next instead of walking back to ask.
Put the list on their phone
Most walk-backs to the office are for information, not for tools. If the crew can see the order, the location, the notes, and the backup unit on a phone in their pocket — and mark a part pulled from where they're standing — those trips disappear. Yard management doesn't have to mean a laptop in a dusty office.

- Pick your busiest three rows and verify every unit location on foot.
- Start holding orders and dispatching them in batches instead of one by one.
- Sort one batch by location instead of order number and compare it to a normal day.
- Make "update the location" a required step for anyone moving a unit.
If you only do one thing: batch the pulls and sort them by location. It costs nothing and you'll see it the same week.
